Our profit-extraction guide compares the main ways an incorporated dental practice owner takes money out of the company: salary, dividends, pension contributions and director's loans. This guide does something narrower and deeper. It takes one of those levers, the employer pension contribution, and works through exactly why it is so tax-efficient, where its limits bite, and the dental-specific complication that the general guide can only flag in passing: how a company pension contribution interacts with NHS pension growth. We will not re-survey salary versus dividends here beyond a paragraph of orientation. The focus is the company-pension route on its own terms.
Why employer pension contributions beat salary and dividend for the right slice of profit
Set against the other extraction routes, the employer pension contribution has an unusually clean profile. The company pays the contribution gross, directly into the director's private pension. There is no PAYE, because it is not salary. There is no NIC, because it is not earnings or a taxable benefit. And the company gets a corporation-tax deduction for it. Compare that with the alternatives. A salary or bonus of the same amount would be deductible too, but it would carry employer NIC at 15% (2025/26) on the part above the secondary threshold, plus income tax and employee NIC in the director's hands. A dividend of the same amount comes out of profit that has already paid corporation tax, and is then taxed again at the dividend rates.
For the slice of profit you do not need as spendable income now, and want to put towards retirement, the pension route wins on tax. The price you pay for that efficiency is access: the money is locked inside the pension until you reach the minimum pension age and then comes out under pension rules. That is the central trade-off, and it is why pension contributions are a lever for the long-term slice of profit, not for the cash you live on.
The corporation-tax deduction: wholly and exclusively, on a paid basis
The deduction sits in section 196 of the Finance Act 2004. An employer pension contribution is allowed as a deduction in computing the company's trading profit, provided it meets the ordinary wholly-and-exclusively test (HMRC's guidance at BIM46035 confirms a contribution is allowable unless there is an identifiable non-trade purpose). The value of the deduction is simply the company's corporation-tax rate applied to the contribution: 19% at the small-profits rate (profits up to £50,000), 25% at the main rate (profits over £250,000), and an effective marginal rate in between where marginal relief applies.
The detail that trips owners up is the paid basis. Section 196 gives relief in the accounting period in which the contribution is actually paid, not accrued. You cannot book a contribution as a year-end provision and claim relief for a payment made later. If you want the deduction in this year's accounts, the money must physically leave the company and reach the pension before the company's year-end. That makes pension contributions a year-end planning item: a contribution made on the wrong side of the period-end lands its relief a whole year later.
No NIC on employer contributions
The no-NIC point deserves its own emphasis, because it is where the pension route pulls clearly ahead of paying the same value as bonus. An employer pension contribution attracts neither employer NIC nor employee NIC. If you instead paid the director an additional bonus, the company would pay employer (secondary) Class 1 NIC at 15% (2025/26) on the part above the £5,000 secondary threshold, and the director would pay income tax and employee NIC on the bonus. On a £40,000 bonus, the employer NIC alone is in the region of £5,000 to £6,000 of cost that simply does not arise on a pension contribution of the same size. The NIC saving is one of the largest single reasons the pension route is efficient.
No income tax in the director's hands on the way in
The contribution also lands in the pension untaxed in the director's hands. Contrast the dividend: a dividend is paid from post-corporation-tax profit and is then taxed again at the dividend rates (8.75% ordinary, 33.75% upper for 2025/26, rising to 10.75% and 35.75% from 6 April 2026). The pension contribution skips both layers on the way in. The deferral is the point. You are not avoiding tax on this money forever; you are moving it into a pension where it grows tax-advantaged and is taxed under pension rules when you draw it, typically with a tax-free element and the rest at your marginal rate in retirement, which for many is lower than during peak earning years.
The three routes side by side: where the money ends up
It helps to see the leakage on each route for the same slice of company profit, because the abstract advantages above turn into a concrete gap once you follow £1,000 of pre-extraction profit through to its destination. Take a higher-rate owner and a company paying tax at the 25% main rate (2025/26 throughout), and ask how much of £1,000 of profit reaches its end point under each route.
- Employer pension contribution. The whole £1,000 is deductible, so it is paid gross into the pension and the company saves £250 of corporation tax on it. No NIC, no income tax on the way in. Roughly the full £1,000 lands in the pension, with the CT relief making the net cost to the company about £750. The money is locked until pension age, then drawn with a tax-free element.
- Dividend. The £1,000 of profit first bears 25% corporation tax, leaving £750 to distribute. The owner then pays the 33.75% upper dividend rate on the £750, which is about £253, leaving roughly £497 in the owner's hands as spendable cash now.
- Bonus or salary. The £1,000 is deductible for the company, but the company also pays employer NIC at 15% on it, so to keep the comparison fair the gross bonus the company can afford is smaller; and in the owner's hands a higher-rate taxpayer loses 40% income tax plus 2% employee NIC. After all the layers, the cash reaching the owner is broadly in the same region as the dividend, sometimes a little less once employer NIC is counted, and it is spendable now.
The pattern is clear. For cash you need to spend today, the dividend or salary routes give you usable money, and the pension route does not help because the money is locked away. For the slice of profit you are saving for retirement anyway, the pension route delivers close to the full pound into long-term savings while the other routes deliver around half. That gap, roughly £1,000 into the pension versus around £500 in hand, is the whole case for the route, and it is why pension contributions are sized to the retirement slice of profit, not the living-expenses slice.
The access trade-off: tax-deferred, not tax-free
The flip side of every advantage above is access, and it is worth being honest about it rather than glossing over it. Pension money is not available until you reach the minimum pension age, and once you draw it, only part comes out tax-free (typically a quarter, subject to the lump-sum allowance), with the balance taxed at your marginal rate in retirement. So the pension route is not a tax-free extraction; it is a tax-deferred one, with strings on when and how you get the money back. For a younger owner with mortgage and family costs, locking a large sum away can be the wrong call even though the tax arithmetic favours it. For an owner in their fifties with the practice paying well and retirement in view, the lock-up is far less of a constraint and the tax efficiency is close to a free win. Match the contribution to your stage of life, not just to the available allowance.
The £60,000 annual allowance
The headline cap is the annual allowance, which is £60,000 for 2025/26. It limits the total tax-relieved pension input you can have across all your pensions in a tax year. For a private defined-contribution pension, the input is broadly the gross contribution paid, so a £40,000 employer contribution uses £40,000 of allowance. For a defined-benefit scheme such as the NHS, the input is not the contribution paid but the capitalised growth in your benefits over the year, which matters enormously for the aggregation point below.
Go over your available allowance and the excess is subject to an annual-allowance charge at your marginal rate, which claws back the relief on the excess. The allowance is therefore the ceiling that sizes a company contribution, and for a dentist it is rarely as simple as "up to £60,000", because of the taper and the NHS interaction.
Tapering for high earners
For high-earning principals the allowance tapers. The taper applies where threshold income exceeds £200,000 AND adjusted income exceeds £260,000 (2025/26). Where it applies, the allowance reduces by £1 for every £2 of adjusted income above £260,000, down to a minimum of £10,000.
There is a circularity to watch. Employer pension contributions count towards adjusted income. So a large company contribution can itself push a high-earning owner deeper into the taper, shrinking the very allowance the contribution is using. For owners near the thresholds, the contribution has to be modelled, not estimated, because the allowance and the contribution interact.
Carry-forward of unused allowance
The allowance is not strictly use-it-or-lose-it. You use the current year first, then you can carry forward unused allowance from the previous 3 tax years, provided you were a member of a registered pension scheme in each of those years. This is the lever that makes the company route powerful after a strong year. An owner who contributed little while building the practice can stack the current £60,000 on top of three years of unused allowance and make a large one-off employer contribution, potentially well over £60,000 in a single year, all of it relieved.
The private-pension route versus the NHS scheme
Here is the dental distinction the general guide can only gesture at. The NHS Pension Scheme is a separate, defined-benefit arrangement built on your pensionable NHS earnings. The route in this guide funds a private, defined-contribution pension, a SIPP or workplace personal pension, paid for by your company. They are different schemes that complement each other.
Why does this matter so much for an incorporated principal? Because of the pensionability trap covered in our guide to pensionable pay for dentists: when you incorporate and take a low salary plus dividends, only the salary is pensionable in the NHS scheme, and dividends are not pensionable. A principal who moves, say, most of their income into dividends sharply reduces NHS pension accrual. The company pension contribution is the natural way to rebuild that lost retirement provision: the dividends that are not pensionable in the NHS scheme can be matched by company contributions into a private pension instead. For many incorporated principals this is the single most important reason to use the route at all.
The NHS annual-allowance interaction
The aggregation is where dentists get caught, so it is worth stating carefully. Your NHS pension input amount (the capitalised growth in your NHS benefits) and any private employer contribution are added together and measured against the same £60,000 allowance. They do not each get their own £60,000. A high-service NHS dentist can have a substantial NHS input amount in a year, leaving only a little headroom for a private contribution before the annual-allowance charge bites.
So the order of work is: establish the NHS input amount for the year first, then size the company contribution to the headroom that remains, allowing for any carry-forward. The incorporated principal who lost dividend pensionability cannot simply pour £40,000 into a SIPP without checking NHS growth, because if NHS growth already used most of the allowance, much of that £40,000 would be an excess taxed at the marginal rate. Worked example A: the no-NIC, CT-relieved extraction
The company contributes £40,000 to the owner's SIPP (2025/26 figures). The corporation-tax deduction at the 19% small-profits rate (profits up to £50,000) saves the company £7,600 of CT; at the 25% main rate it saves £10,000. There is no employer NIC, a saving of roughly £5,000 to £6,000 against paying the same £40,000 as a bonus, and no income tax on the director on the way in. Compare extracting the same £40,000 as a dividend: it would come from post-CT profit and be taxed at the upper dividend rate of 33.75% (2025/26), roughly £13,500 of dividend tax, leaving the owner with cash now but far less reaching long-term savings. For the retirement slice of profit, the pension route is materially more efficient.
Worked example B: within the allowance and carry-forward headroom
An owner has made no pension contributions for the previous three years while building the company, and has been a scheme member throughout. The current-year allowance is £60,000, and carry-forward of the three previous years' unused allowance is available on top. After a strong year, the company can make a large one-off employer contribution that draws on the current year and the carried-forward headroom, well above £60,000 if the unused allowance supports it. The CT relief lands in the period the contribution is paid (section 196), so the payment must clear before the company's year-end to be relieved this year.
Worked example C: the taper bites for a high-earning principal
An owner-director has adjusted income of £300,000 (2025/26). Adjusted income exceeds £260,000 by £40,000, so the allowance reduces by £1 for every £2, a £20,000 reduction, giving a tapered allowance of £40,000. A planned £50,000 employer contribution would create a £10,000 excess, taxed at the marginal rate. And because the employer contribution itself counts towards adjusted income, it has to be modelled before it is paid, not estimated afterwards. For owners near the thresholds, the safe contribution is smaller than the company's cash would suggest.
Worked example D: the NHS-plus-private aggregation trap
A principal still accruing in the NHS 2015 scheme (1/54th CARE) has an NHS pension input amount of, say, £45,000 from a year of strong growth. With a standard £60,000 allowance, only about £15,000 of headroom remains for a private employer contribution before an annual-allowance charge arises. The incorporated principal who lost dividend pensionability cannot pour £40,000 into a SIPP this year without first checking NHS growth, because £25,000 of it would be an excess taxed at the marginal rate. With carry-forward, the picture might improve, but the NHS input has to be established first. This is the calculation the general guide flags and this page insists you actually run.
The "excessive remuneration" point for owner-directors
For a controlling director or a close relative, there is one further check. The contribution is deductible only if it is wholly and exclusively for the trade, and HMRC's guidance at BIM46035 lets it consider whether the overall remuneration package for an owner-director is commercially justifiable for the work done. In practice, a working principal taking a modest total package rarely sees an employer pension contribution challenged, because the contribution is plainly part of rewarding genuine work. The point to take is simply that the contribution should sit within a defensible total reward for the role, not be so large relative to the work that it looks like a distribution of profit dressed as a pension contribution. Keep it commercially justifiable and this is a non-issue.
Practical timing and mechanics
A few practical points pull the route together:
- Pay before the year-end to get relief in the current period (section 196, paid basis). A contribution made just after the period-end is relieved a year later.
- One-off versus regular. Regular monthly contributions smooth cash flow; a one-off after a strong year uses carry-forward. Both are valid.
- Very large contributions. Exceptionally large one-off contributions, well above the normal annual run-rate, can attract HMRC's spreading rules for relief; size and pattern matter for the biggest payments.
- Scheme setup. The pension must be a registered scheme that accepts employer contributions, and the company must be named as the contributor, not the individual.
Where this sits in the annual extraction plan
The employer pension contribution is one lever, to be sequenced alongside a small salary and dividends in the annual extraction review, not set once and forgotten. As profit moves, as allowance headroom changes with NHS growth, and as the 2026/27 dividend rate rise (upper rate to 35.75% from 6 April 2026) shifts the relative attraction of dividends, the right contribution changes too. We have seen the route do exactly what it is for. An incorporated principal who had lost dividend pensionability on incorporation rebuilt their retirement provision through company SIPP contributions, sized each year to the annual-allowance headroom left after NHS growth, so the contribution was always relieved and never strayed into an annual-allowance charge. The discipline was in the sequencing: NHS input first, then the company contribution to fit.
The bottom line
For the slice of profit an incorporated dental owner wants to put towards retirement rather than spend now, the employer pension contribution is the most tax-efficient extraction route available: a corporation-tax deduction on a paid basis under section 196, no NIC, and no income tax on the way in. Its limits are the £60,000 annual allowance, the taper for high earners, and, uniquely for dentists, the need to aggregate NHS pension growth against the same allowance before deciding how much the company can safely contribute.
